Coordinated, structured, goal-oriented: Overarching management of the M2C project "Mosaic"

cc energie operates the SAP IS-U system for BKW and is also involved in restructuring the network area. As a supplier of cc energie, we were entrusted with a novelty for us almost a year ago: the “pure” project management in several internal projects.

By far the most important of these in terms of complexity, workload and number of people involved was the “Mosaic” project: within a narrowly defined time window, three network areas were to be merged into one. We were fully responsible for the planning, budget and execution, actively supported by cc energie employees.

THE CHALLENGES

Under close scrutiny by cc energie and BKW management, the merger of three network areas (AEK, onyx, BKW) into one (BKW) was scheduled for the weekend between BKW's 2021 annual closing and the opening of the books for 2022 in the entire meter-to-cash chain. The effects of this change run through practically the entire daily business of cc energie and also have far-reaching implications at BKW.

 

Diverse systems and departments had to be considered during the migration: cce SAP IS-U, BKW SAP ERP, HES/MDMS, Workforce, Logistics, Portals, all levels of Customer Service, Billing, Tariff Construction, etc. On the weekend of the migration, well over 50 people were deployed, coordinated by a strict cutover plan.

OUR APPROACH

In just under nine months of project duration, we were able to work towards the migration date in a targeted manner through constant iterations of the project scope and the group of people involved. Through early, extensive testing, the number of unknowns was greatly reduced several times, so that the actual migration on the planned date could run practically 100% according to the meticulously prepared cutover plan.

 

In concrete terms, this meant that between Friday morning and Saturday night, 34 people with migration responsibility (often supported by an entire team) worked to execute 87 previously agreed migration steps correctly and on time. The correctness of the migration was then validated by 24 testers using a total of 158 visual and process tests and documented for a later audit. An exemplary team performance!

THE RESULT

The migration was a complete success: The entire system and all involved peripheral systems could be released on time and without reservation for all users. Regular operations resumed on Monday morning with a single network area.

 

Over the next four months, all former AEK and onyx customers will be billed for the first time in the BKW design and with BKW tariffs. During this operational stabilization phase, we will of course continue to provide the customer with advice and support to evaluate and accompany possible rework.
